Tyre stock becomes expensive when availability is mistaken for demand. Workshops need enough of the right fitments to serve customers quickly without tying cash up in sizes, patterns or price positions that rarely move.
Start with enquiries, not invoices
Sales show what you had and won. Enquiries also show what customers requested, what was unavailable and what was lost on price or fitment. Record vehicle, size, product quoted, outcome and reason.
Build an ABC size list
A sizes sell frequently and require defined minimum stock. B sizes move regularly but may be replenished on demand. C sizes are infrequent, vehicle-specific or high-value and should normally require a confirmed customer or supplier commitment.
Add lead time and substitution rules
A fast-moving size with reliable next-day supply may need less shelf stock than a moderate size with unpredictable availability. Define technically correct and commercially clear alternatives before the original option runs out.
Watch the vehicle mix
MAA’s 2025 review recorded growth in SUVs and battery-electric vehicles. These signals can affect rim diameter, load rating and product expectations, but national data should be tested against the workshop’s local enquiries before stock changes.
Separate ageing from slow movement
Record receipt date and manufacturing code. Review condition and storage, but do not treat manufacturing date as the only inventory rule. The real commercial questions are how often the item is requested, how long replenishment takes and whether the range still matches the local vehicle base.
Set exit rules before buying
Define review dates, transfer options and maximum quantity. Avoid accepting extra units solely to reach a discount if the historical sell-through does not support them.
A monthly stock dashboard
- units and value by A/B/C group;
- days since last sale;
- enquiries lost through no stock;
- gross margin after promotion;
- supplier lead time;
- claims or returns;
- stock older than the workshop’s review threshold.
The best stock plan does not maximise tyres in the building. It maximises useful availability per ringgit of working capital.
